Negotiation Rules That Work

  • Always get 3 quotes — and let each supplier know you are comparing. Competition drives prices down 15–30%
  • Volume commitment unlocks price — if you can commit to monthly volume, always negotiate a volume discount upfront
  • Build relationships with your top 3 suppliers — prioritize, pay on time, and they will prioritize you during shortages
  • Never single-source — for any critical ingredient or product, maintain at least 2 approved suppliers

Quality Control

Vietnamese supplier quality is generally good but variable. Implement a simple incoming quality check for your key products:

  • Inspect every delivery before signing
  • Document and photograph any issues immediately
  • Be firm but constructive with defects — request replacement, not just credit
The supplier relationship investment: Visit your top 3 suppliers at their premises at least once a year. Meet the owner or manager. Bring a small gift. This one hour of relationship investment will get you preferential treatment, early warning of supply issues, and better service than any contract clause can guarantee.
